Week 1 opens with every participant mapping their current chatbot stack — platform, data access, and the 3 metrics they already watch. This baseline takes 90 minutes and shapes the rest of the program.

Weeks 2 and 3 run as structured labs — 8 participants split into pairs, each pair analyzing a different failure mode category. Findings are presented back to the full group for cross-pollination.

Framework handoff

Week 4 delivers a documented monitoring framework — built collectively by the cohort — that each participant takes back to their own team. It covers 12 metric categories with decision thresholds specific to their deployment context.
